What happened

At 5:58 pm on a Friday, a config change took the checkout down for eleven minutes. The rollback took two. Finding the person who knew the rollback took nine.

Nothing was lost. Orders placed during those minutes were retried by the queue and went through once the checkout came back.

What we changed

Config changes now go through the same review as code. The rollback is a button in the dashboard, and its runbook fits on one screen.
